Hybrid Workforce Fit Score

Decide whether a responsibility should be Human, Artificial or Hybrid — and at what autonomy it should start. Twelve dimensions, one responsibility at a time.

01Repeatability

Does the work follow patterns?

02Predictability

Are the scenarios known or modellable?

03Data availability

Is there sufficient and authorised context?

04Judgement required

Does it require ambiguous or strategic judgement?

05Empathy and trust

Does the human relationship create material value?

06Cost of error

What does a wrong decision cost?

07Reversibility

Can a wrong action be undone?

08Volume

Is there enough repetition to justify automation?

09Speed and 24/7

Does continuous availability add value?

10Auditability

Can we verify the result?

11Exception rate

What share of cases leaves the happy path?

12Economics

Which alternative offers a better cost per correct outcome, including supervision?

Design note

Why there is no score

A number would be easier to build and easier to abuse. A manager who has already decided can pick weights until the arithmetic agrees, and then present the result as objectivity. The instrument would become the justification rather than the analysis.

So this returns a structured argument instead: an allocation, a risk class, a starting autonomy rung, the specific answers that decided it, the controls that follow, and the conditions that would change it. Two managers may reach different conclusions because they operate under different risk — but both should be able to explain theirs.

It does not replace the manager. It improves the quality of the questions the manager has to answer.

Autonomy

The autonomy ladder

The assessment recommends where to start. Movement up the ladder is earned with evidence, and movement back down is a normal management action, not a failure.

  1. 1

    Observe

Records and compares without intervening. Shadow mode against a human baseline.

  2. 2

    Recommend

Proposes the action and shows the evidence used. A human executes.

  3. 3

    Execute on approval

Acts only after explicit human approval, case by case.

  4. 4

    Act by exception

Acts within rules; the manager intervenes on exceptions only.

  5. 5

    Autonomous within limits

Operates autonomously inside defined limits, with traceability and escalation.

No responsibility starts above rung 3, whatever the assessment says. Autonomy is earned with evidence of stable performance, never granted because the model appears capable.
